How to Coach an Underperforming Salesperson Back to Producing

How to Coach an Underperforming Salesperson Back to Producing

Every sales manager has a rep who's slipping. The instinct is to lecture them about their disappointing numbers, but the number is a symptom, not the actual problem. Effective coaching diagnoses precisely why a rep is underperforming and then addresses that specific gap — because "you need to try harder and want it more" has never once turned a genuinely struggling salesperson around, no matter how loudly it's delivered.

Diagnose before you prescribe

Underperformance has several very different root causes, and each one needs a completely different fix. Is the rep simply not getting enough at-bats because their activity is low? Are they getting plenty of appointments but failing to close, pointing to a skill gap? Or are they closing fine but at thin gross, revealing a negotiation problem? Looking honestly at the funnel data tells you exactly where the breakdown is, so you coach the real issue instead of guessing and frustrating you both.

  • Low activity: focus on daily calls, follow-ups, and appointment sets.

  • Weak demo-to-close: role-play the walkaround, test drive, and closing sequence.

  • Thin gross: work on value-building and disciplined objection handling.

  • Poor show rate: fix the appointment-setting and confirmation habits.

  • Set specific, measurable targets and review progress together weekly.

Make it a conversation, not a verdict

A coaching session should open by genuinely understanding the rep's own view of what's going wrong. Very often they already know exactly where they're stuck and simply need direction and support. Coming in with a plan grounded in real data — "you're setting plenty of appointments, but only half are showing up, so let's rebuild your confirmation process together" — feels like help rather than an attack, and it earns the buy-in that any real turnaround absolutely requires.

Ride along and role-play

Coaching delivered only from behind a desk goes nowhere. Listen to the rep's actual recorded calls, watch a live walkaround, sit in on a deal at the desk. Then role-play the specific moment where they keep struggling — the price objection, the close, the phone-up ask. Reps improve by repeatedly practicing the exact skill, not by hearing about it in the abstract, and using examples from their own recorded calls makes the lesson concrete and impossible to dismiss.

Address motivation and personal barriers

Sometimes the gap isn't skill or activity at all — it's a personal issue, burnout, a confidence collapse after a rough stretch, or a pay plan that's quietly demoralizing. A good coaching relationship creates enough trust for the rep to surface what's really going on, so you can address the actual barrier. A skilled rep in a slump needs encouragement and a reset far more than another lecture about their closing ratio.

Set a timeline and follow through

A real turnaround plan needs a clear timeline, defined milestones, and consistent check-ins that both of you actually keep. Track progress on the leading indicators every week so you can both see improvement — or the clear absence of it. Fair, transparent, data-driven coaching either brings the rep back to producing or makes the difficult decision to part ways obvious and defensible for everyone involved, with no surprises.

Dabadu XRM breaks down each rep's funnel and logs their calls, so managers can pinpoint exactly where a struggling salesperson is stuck and coach the real gap.
